Welcome back to our series on why every law firm needs a CFO—even if that CFO is just you for now. In our last post, we unpacked why a CFO mindset matters. Now we’re digging deeper into what that mindset looks like in action: financial strategy.

Spoiler Alert: it’s not just about billing more or slashing costs. Those are tactics, not a strategy.
What Does a Financial Strategy Truly Mean?
When most people hear “strategy,” they think of broad goals or buzzwords. But in your law firm, financial strategy links your vision and the day-to-day actions that get you there. It includes:
- Managing your cash flow (even in inconsistent payment cycles)
- Understanding and optimizing profit margins
- Making data-informed decisions based on custom reports
A financial strategy for your law firm is a holistic system that prioritizes long-term sustainability over short-term wins. Let’s take a deeper dive into each of the items above!
1. Cash Flow Isn’t Just About Survival
We work with many firms that operate in a feast-or-famine cycle. You land a big case—or several—then go weeks or months before seeing another payment. If that sounds familiar, you don’t just need a strategy for growth. You need a strategy for cash flow forecasting.
That means knowing:
- What’s coming down the pipeline,
- Your average conversion rates,
- How much runway you need to cover expenses between “feast” and “famine.”
A great strategy allows you to thrive in your slow seasons. Use that downtime to invest in systems, operations, and people—without panicking about payroll.
2. Revenue ≠ Profit
It’s the oldest trap in the book: revenue is up, but your bank account is empty.
If you’re not tracking profitability by service line, you might be pouring time and money into services that don’t deliver returns. Flat fees, in particular, require close scrutiny. Are you spending more time on those matters than the effective billable rate would justify?
One of our favorite tools is capacity-based budgeting. Even if you use flat fees, you know what a project “should” cost in labor hours. If it regularly takes longer, that’s a profitability red flag—and an opportunity. Why is that specific matter taking more time? Is it the process? The scope? Mismatched staffing?
Understanding that gap is how you grow profit without having to sell more. A CFO lens makes all the difference. Look for leaks—inefficient service delivery, misaligned pricing, or underutilized team capacity—and find resourceful ways to plug them without burning out your people.
3. The Power of Custom Reports
Every firm we work with needs different reports. Some need to see the cost per attorney. Others track matter profitability or overhead ratios. The key is not just having reports—it’s having the right ones that give you insight.
A common gap? Practice management software data. Many of our clients use Clio or PracticePanther, but they’re not using them to their full potential. One client didn’t realize they were missing closed matters on their dashboard—meaning their cash flow was misaligned.
Through collaborating with their office manager, we implemented a strategy for their consistent practices. In the end, the client was able to refine how data was entered and tracked, built new habits around closing cases consistently, and saw a noticeable improvement in cash flow clarity and confidence—all without overhauling their system.
Common Financial Strategy Mistakes
If you’re building your strategy on your own, kudos to you. But beware of these common missteps:
- Focusing only on compliance. Bookkeeping and taxes matter, but they don’t move your business forward.
- Letting emotions drive decisions. We get it—your firm might feel like your baby. But emotions can cloud judgment, especially around hiring or bonuses.
- Not checking in often enough. You can’t build a strategy if you only look at your numbers once a quarter (or worse, once a year). Small businesses move fast, and so does the economy. Monthly check-ins are non-negotiable.
Strategy Is a Muscle—Not a Milestone

The truth is, there’s no “final” strategy. Your business will change. Your clients will change. The economy will definitely change. What matters is building a rhythm:
1. Look at your numbers monthly.
2. Ask what story they’re telling.
3. Adjust your expectations or your actions.
And if you need a thought partner? We’re here for that. We’re here to be the mix of mindset and metrics that help you clearly navigate those emotional moments. Your firm deserves more than reactionary decisions and survival mode. It deserves a plan, a strategy—and a guide.
